How to structure your replenishment spreadsheet
A working replenishment template needs five core columns to calculate reorder quantities:
- SKU & Variant Name: The identifier to match back to Shopify.
- On Hand Stock: Current inventory quantity (export this weekly from Shopify).
- Sales Velocity (Daily): The average units sold per day (calculated from past sales).
- Lead Time (Days): How long the supplier takes to deliver the product after ordering.
- Reorder Point (ROP): The trigger level where you need to place a new order.
The Replenishment Formula
To calculate when and how much to order, use the standard reorder point formula:
Reorder Point = (Daily Sales Velocity × Lead Time in Days) + Safety Stock
If an SKU sells 5 units a day, the supplier takes 14 days to deliver, and you want a 7-day safety buffer (35 units):
Reorder Point = (5 × 14) + 35 = 105 units
If your On Hand Stock drops below 105, it is time to draft a new purchase order.
